Define the lanes
Use lanes for immediate client need, time-bound transaction work, routine coordination, reference, and escalation. Write examples for each lane and review them with the team.
Preserve judgment
An assistant may label, route, draft from approved language, and schedule follow-up. They should not promise outcomes, give legal or financial advice, negotiate, or decide what a client should accept.
Work the queue
Review urgent items at agreed intervals, assign every non-urgent message a next action, and archive only after the source record is preserved. A short end-of-day exception report prevents quiet failures.
Improve the rulebook
Sample triage decisions weekly. When an item is misrouted, update the example rather than blaming the person who surfaced it.
